Ask a service business where their best customers come from and the answer is usually referrals. Ask what they do to generate referrals and the answer is usually nothing, they just happen.
Which means the single most effective channel in the business is the only one left entirely to chance.
Why happy clients still do not refer you
Rarely because they are unwilling. Almost always because:
- It never occurred to them, you have not mentioned it.
- They do not know who would be a good fit for you.
- They are not sure how to make the introduction without it being awkward.
All three are things you can fix with a sentence.
Ask at the right moment
The best time is right after you have delivered something well and they have said so. That is when goodwill is highest. Asking in a quarterly newsletter, months after any actual work, converts far worse.
Be specific about who you want
"Do you know anyone who might need us?" is too broad to answer. The brain draws a blank.
"We do our best work with service businesses in the city that have five to twenty staff, do you know anyone like that?" gives them something to search for. Specificity is what turns a vague yes into an actual name.
Make the introduction easy
Offer to write the message they can forward. Removing the effort of composing it removes the main reason introductions get postponed indefinitely.
Close the loop
When a referral arrives, tell the person who sent it what happened, whether it converted or not. People who hear back refer again. People who hear nothing assume it did not matter.
Track it like any other channel
Record who referred whom, and what it was worth. Two things emerge quickly: a small number of people generate most of your referrals, and those relationships deserve deliberate attention. Without recording the source you will never know who they are.
On paying for referrals
Sometimes appropriate, often not. Many of the best referrers are motivated by being helpful, and introducing money can make the relationship feel transactional. Ask first; pay only where it genuinely fits.
