Some Customers Cost You Money. Here Is How to Spot Them.

Every service business has one or two clients who consume far more than they pay. Finding them is uncomfortable and usually very profitable.

Not all revenue is good revenue. In most service businesses, a couple of clients quietly absorb a disproportionate share of time, attention and goodwill, and pay no more than anyone else for it.

They rarely show up as a problem in the accounts, because the invoice value looks normal. The cost is in hours nobody measured.

What an unprofitable client looks like

  • Scope creeps on every job, and nobody re-quotes.
  • They need far more meetings and calls than the work justifies.
  • Payment is always late and always needs chasing.
  • Small extra requests arrive constantly, each too small to bill.
  • Your team goes quiet when their name comes up.

That last one is worth taking seriously. Your team knows before your accounts do.

Work out the real number

Pick your five largest clients. For one month, record roughly how many hours go into each, including calls, revisions and admin, not just the delivery work. Multiply by your cost per hour. Compare with what they were billed.

You do not need precision. Even rough tracking usually shows one client is dramatically worse than the rest.

Fix it before you fire it

Losing revenue is rarely the first answer. Try, in order:

Re-quote properly. Often the price was set years ago for a much smaller scope. A calm conversation about what the work has become resolves more of these than people expect.

Set boundaries. Agree what is included and what gets billed separately. Much of the loss comes from small unbilled extras nobody wanted to argue about.

Change the terms. Advance payment or a shorter credit period can turn a painful client into an acceptable one.

And if none of that works

Then it is a business decision, not an emotional one. Declining to continue frees capacity for clients who pay properly. Do it politely, give notice, and help them transition, the goodwill costs you nothing and protects your reputation.

Owners who do this almost always report the same thing afterwards: revenue dipped slightly, profit went up, and the team was noticeably happier.
